Demo-led outbound

Demo-led outbound is cold outreach where every message carries a working demo of the sender's product, built specifically for the prospect receiving it. Instead of personalizing the copy, you personalize the proof.

What it replaces

Most cold outreach is a templated sequence: a first-name merge tag, a "loved your recent post" opener, a paragraph of AI-written flattery. The AI SDR wave made that copy cheaper to produce, and prospects adapted almost immediately. Generic AI-written outreach reads as slop, and it gets ignored.

Demo-led outbound exits that arms race. The copy stays short and plain. What changes is what the message carries: a working demo of your product, built for their business.

Why it works: a demo is proof of work

Copy can claim anything. A working demo is verifiable: the prospect can open it and check it against their own business in seconds. It shows the sender already understood that business before asking for time, which is the one signal a template cannot fake. Specific and verifiable beats plausible and generic.

How it runs

The loop has four steps, whoever runs it.

  1. Research the prospect: everything public about them and their company.
  2. Build a working demo of your product for their business.
  3. A human reviews the message before it goes out.
  4. It sends from your own account, over LinkedIn or email.

Demo-led vs product-led outbound

Product-led outbound uses product signals (signups, trials, usage) to decide who to contact and when. Demo-led outbound is about what the message carries once you have decided. The two compose: signals can pick the prospect, and the demo earns the reply. A revenue agent can run both halves; the demo is the half the prospect actually sees.

Does it work?

In week one at Autosana (YC S25), demo-led outbound run by driftwood got 14× the replies on the same lead list as their prior founder-led outbound, which had a self-reported reply rate under 1%. One reply came from a CTO who had ignored 4.5 months of prior outreach and answered in about 12 hours. That message opened with a real bug driftwood's agent had found on his site, next to a 19-second demo video.
